Learn a repeatable framework for separating business pain, engineering constraints, documented facts, architecture choices, outcomes and teaching interpretations.
Case studies become useful only when you can explain why a company changed its delivery system, not merely name the tools it adopted.

Use this framework for all ten case studies in the topic.
Every real-company case uses three labels:
A statement directly supported by the company's own engineering publication. Examples include a reported build time, deployment frequency, architecture component, or workflow.
A conclusion we draw from those facts. For example, if a company reduced project setup from days to minutes by standardizing pipelines, we may interpret that as a platform-engineering / cognitive-load improvement.
A contemporary implementation we might design today using tools already taught in bongoDev. It is a teaching adaptation, not a claim that the company uses those exact tools.
For each company, fill in:
| Question | Your answer |
|---|---|
| What was painful? | |
| What business/engineering constraint mattered? | |
| What was the bottleneck? | |
| What changed first? | |
| What became automated? | |
| What remained a human decision? | |
| How was blast radius controlled? | |
| How was success measured? | |
| What new complexity was introduced? | |
| What would you implement differently today? |
Do not draw only one architecture diagram. Draw three:
BEFORE → shows friction and handoffs
AFTER → shows delivery architecture
LOOP → shows metrics, gates, abort and recovery
By the end of this topic you should be able to receive a company scenario and produce:
Problem statement
Current-state value stream
Root causes
Target DORA-style metrics
CI architecture
CD architecture
Release strategy
Security controls
Observability / feedback
Rollback / recovery
Migration roadmap
Trade-offs
